Before you pick a vendor, pick the right type of system. This page compares six pairings common in construction, with criteria you can use to work out which type suits your problem and your size.

General-purpose ERP vs Construction Platform

General-purpose ERP

What it is: a multi-industry business management system — finance, inventory, HR, procurement.

Strong at:
  • Accounting, finance, consolidated reporting
  • Standardise processes company-wide
  • A large, long-established partner ecosystem
Limitations for construction:
  • There is no notion of an accepted quantity backed by site evidence
  • Usually needs heavy customisation to fit construction WBS and contracts
Construction Platform

What it is: a platform built on how the industry works — projects, quantities, quality, acceptance, reconciliation.

Strong at:
  • The Output → Cost → Reconciliation chain is built in
  • Site evidence attached to the business record
  • WBS structure, contracts and addenda to industry standard
Limitations:
  • It does not replace full financial accounting
  • Needs to integrate with the existing accounting system
When to choose it: If your biggest problem is multi-industry financial consolidation → a general-purpose ERP. If the biggest problem is control output and cost on site → a Construction Platform. Most mid-sized and large contractors use both, connected through APIs.

Work OS vs Construction Operations

Work OS (a flexible collaboration tool)

What it is: a platform of boards, tasks and automations — configured to however your team works.

  • Very fast to roll out, anyone can use it
  • Flexible for any kind of process
  • Low upfront cost
Limitations:
  • No construction workflows out of the box — you have to build them yourself
  • The data is spreadsheet cells, not evidence with an audit trail
Construction Operations

What it is: an operations system with industry workflows and data constraints built in.

  • Reports, quantities, unit prices, approvals to standard
  • Data is constrained, so it is hard to enter incorrectly
  • Full traceability for audit and final settlement
Limitations:
  • Less flexible for processes outside construction
  • Requires setup and initial training time
When to choose it: A small team with processes still changing → a Work OS is a sensible and cheaper choice. Once the numbers have to stands up to audit and contract disputes → you need Construction Operations.

Construction PM vs Construction Control

Construction Project Management

Focus: plan and track progress — the project is is going.

  • Schedule, Gantt, resource allocation
  • Task, issue, RFI, submittal
  • Status reports for stakeholders
Limitations:
  • Records what happened, rarely closing the improvement loop
  • Quantity and quality are usually cut off from the cost flow
Construction Control

Focus: control and close the loop — Plan → Build → Output → Reconcile → Learn.

  • Quantity + quality produce the evidence
  • Evidence flows straight into cost and payment
  • The post-check feeds the plan for the next project
Limitations:
  • Requires discipline in capturing data on site
  • The value only becomes clear after a few acceptance cycles
When to choose it: If the problem is not knowing where the project stands → a PM tool is enough. If the problem is knows where the project is but cannot explain why the money is off → you need Control.

CDE vs Operational Construction Platform

Pure CDE (common data environment)

What it is: where documents, drawings, versions and approvals are stored and controlled.

  • Very good version control and permissions
  • Standardised to ISO 19650
  • Connects well with BIM and design software
Limitations:
  • Stops at documents — no quantities, cost or payment
  • The documents can be right and the money still be wrong
Operational Construction Platform

What it is: CDE plus the operations layer — the business processes running on that very data.

  • Documents attach directly to acceptance and cost
  • One record that is both evidence and the basis for payment
  • No cross-checking between two systems
Limitations:
  • ERPCons's CDE scope centres on operational records; it does not fully replace a specialised design/BIM CDE
When to choose it: A design-heavy phase with many parties coordinating BIM models → a dedicated CDE is still worth having. The construction and payment phase → an operations platform pays off more. The two are not mutually exclusive.

Excel / standalone tools vs Connected Data

Excel & disconnected tools

In practice: this is still the most common way of working, and it is not always wrong.

  • No software cost, and everyone knows how to use it
  • Total flexibility for bespoke problems
  • Fine at a small scale with few parties
Hidden cost:
  • The same figure exists in several different versions
  • Consolidation and reconciliation time grows with every project added
  • Hard to trace who changed what, and when
Connected Data

Principle: entered once, reused across every related process.

  • Accepted quantities flow straight into cost and reconciliation
  • Only one version of the numbers counts as correct
  • The audit trail is automatic, not something you have to create
Trade-off:
  • Requires discipline in capturing data at source
  • Initial implementation cost and time
Switching threshold: When your team spends more on a day every period just consolidating and reconciling figures, or when volume disputes start — that is when the hidden cost of Excel exceeds the cost of software.

Build vs Buy — build your own or buy off the shelf

Build your own
  • A 100% match to your company's specific process
  • Full ownership of the source code and the data
  • Not dependent on a vendor's roadmap
Worth considering:
  • Requires a permanent technical team, not just for the build phase
  • Maintenance and upgrade costs stretch over many years
  • The risk when key people leave
Buy off the shelf
  • Industry workflows come ready-made, so you start fast
  • You inherit updates and lessons from many other projects
  • Predictable cost per package
Worth considering:
  • You have to accept part of the process the platform's way
  • Dependent on the vendor's product roadmap
  • You need clear terms on data ownership and export
The deciding question: Is the process under discussion your own competitive advantage unique to your business? If so → consider building that part yourself. If it is standard industry practice → buying off the shelf is almost always cheaper overall.
